Your SaaS Bill Just Got More Expensive. Here’s Why More Companies Are Building Instead of Buying
The bill is going up — and it’s not slowing down
If your software subscriptions cost noticeably more this year than last, you’re not imagining it. A wave of SaaS price increases is hitting businesses of every size, and the numbers are stark. According to Zylo’s 2026 SaaS pricing analysis, software inflation is running at roughly 12% — more than four times the general inflation rate in most developed economies. Several major vendors have raised subscription prices 10–20% in the past year, with some private-equity-owned platforms posting increases that dwarf those figures.
It’s not just the sticker price. Adobe restructured its Creative Cloud into new tiers, resulting in effective increases of up to 27% for many business accounts. Gartner’s software negotiation practice reports that vendors across ERP, CRM, and data platforms are justifying hikes with AI feature bundles, consumption-based models, and repackaging schemes — whether or not their customers asked for those features or see value in them.
The result, according to Zylo, is that 61% of organizations have cancelled projects or initiatives in the past year due to unplanned SaaS cost growth. That’s not a rounding error — it’s a meaningful signal that the economics of buying packaged software are shifting under businesses’ feet.
Why the old logic no longer holds
The traditional case for off-the-shelf software was simple: it was faster and cheaper than building custom. A ready-made SaaS tool could be deployed in weeks at a fraction of the upfront cost of custom development. That math made sense for most of the last two decades, and for many commodity functions — HR payroll, basic accounting, calendar and email — it still does.
But the Harvard Business Review put the broader shift plainly in an April 2026 piece titled “The End of One-Size-Fits-All Enterprise Software.” The authors’ core observation: generative AI is dissolving the economic logic that made standardized software the only practical choice for most companies. The barrier to building software that fits your specific operations — rather than bending your operations to fit someone else’s software — has dropped significantly.
Two forces are colliding. On one side, SaaS vendors are extracting more from existing customers because renewal leverage is high, especially when migration costs are steep and AI budgets are already stretched. On the other, AI-assisted development has materially lowered the cost of building custom software. A March 2026 survey by Goodfirms of over 100 software development companies found that 90.6% now use AI tools across the development lifecycle, and 61% of respondents expect those tools to reduce project budgets by 10–25% compared to prior years.
That convergence — rising buy costs, falling build costs — is why the custom software market is forecast to more than triple in size from $43 billion in 2024 to $146 billion by 2030. More companies are running the numbers and finding the crossover point comes sooner than they expected.
The competitive angle most businesses miss
Cost is only half the conversation. The other half is differentiation — and here, off-the-shelf software has a structural ceiling.
When every company in your industry uses the same CRM, the same field-service platform, or the same e-commerce suite, the software stops being an advantage. It becomes table stakes. The unique ways your team handles customer relationships, manages field operations, or orchestrates order fulfillment — the things that actually set you apart — get flattened into whatever workflow the vendor designed for the widest possible market.
Custom software is the only path to encoding your competitive edge directly into your technology stack. A proprietary workflow that took your team years to refine can be automated and protected. An unusual customer experience that drives loyalty can be built exactly as intended, not approximated through a vendor’s feature set.
This is why a growing number of mid-market companies are taking a hybrid approach: keeping off-the-shelf tools for commodity functions like payroll or email, while building custom software for the two or three workflows that actually drive revenue or customer retention. That selective strategy captures the cost efficiency of SaaS where it’s warranted, while protecting the processes that matter most from vendor drift and price leverage.
What this means if you’re evaluating your software spend
Not every business should build custom software — and any honest technology partner will tell you that. But many businesses that reflexively assumed building was too expensive or too slow should revisit those assumptions in 2026. Here are three questions worth putting to yourself and to any software partner you work with:
Is this tool a source of competitive advantage, or a commodity function? If the process you’re automating is something your competitors do in roughly the same way, a proven SaaS tool is likely the right call. If it’s a workflow your team has refined over years and that sets you apart, it deserves a harder look.
What does the five-year cost actually look like? SaaS tools are cheaper to start but often more expensive to sustain. Per-seat models, feature-tier upgrades, and annual price increases can push total cost of ownership well above initial estimates — especially as your team grows. Ask any vendor for a realistic five-year projection, not just year-one pricing.
How deep is the lock-in? Migration costs are one of the primary reasons vendors can raise prices aggressively on existing customers. Before renewing a major contract, understand what it would realistically cost to move — and whether modular, API-connected architecture could reduce that dependency over time.

The build-vs-buy decision has never been purely about upfront cost, but for a long time, the economics strongly favored buying. That balance is shifting. SaaS pricing pressure is real and broad-based. AI-assisted development is making custom software faster and less expensive to build. And the strategic case for owning the software that defines your competitive advantage has never been clearer.
